A late-delivery report can trigger an expensive response: replace the fulfillment partner. Sometimes that is justified. But if parcels are packed correctly and ready on time, moving stock may leave the actual transportation problem untouched.
Start with three timestamps for the same orders: when work became eligible, when the parcel was ready, and when the carrier accepted it. Keep the promised delivery date alongside the eventual result. The purpose is to locate the next decision, not to assign blame from one scan.
Separate the warehouse job from the transport job
Amazon Shipping describes collections from a warehouse or business address, subject to coverage and collection requirements. Its guidance distinguishes loose-loaded collections from palletized collections, including different scan points. That is a documented example of parcel transport being added to an existing warehouse operation. It is not proof that the service fits your location or that your 3PL supports it. Amazon Shipping packaging and pickups.
Ask an incumbent provider whether it can tender a defined order group to another carrier, what the change costs, and what would remain under its control. Do not assume a carrier label integration also establishes a pickup arrangement.
Three hypothetical failures, three different next steps
Our desk framework uses three fictional situations, selected to separate readiness, collection and transit. It does not rank carriers or warehouses.
| Observed pattern in your own records | First question | Candidate action |
|---|---|---|
| Orders regularly miss packing completion | Is stock, labor or order release causing the delay? | Correct the warehouse process before judging a carrier trial |
| Parcels are ready but wait for collection | Does the actual pickup window fit the operation? | Redesign tender arrangements or trial another carrier |
| Accepted parcels miss the intended service outcome | Is the service eligible and suitable for these destinations? | Compare transport options on the same shipment cohort |
A missing acceptance scan is an evidence gap, not automatic proof of a missed pickup. Obtain the handoff record appropriate to the collection method. Mixing these three cases into one late-order percentage can conceal the decision you need to make.
Define a trial that can answer the question
Choose a bounded destination and product group whose stock stays in the same building. Record packaging, service promise, pickup conditions and charges before the trial begins. Keep excluded orders visible: unsupported addresses and special goods cannot disappear from the business case.
Compare delivery outcomes and complete charges after adjustments arrive. Also measure the warehouse work introduced by a separate collection: sorting, staging, manifests and exception follow-up. These are proposed checks, not a trial we conducted.
Keep the move decision available
A warehouse move may still be warranted if the incumbent cannot support an eligible transport option, repeatedly misses readiness commitments, or cannot produce useful records. Require evidence for that conclusion. The strategic gain is avoiding an inventory migration merely to discover that the parcels still leave too late—or travel on the same unsuitable service.
